Real estate
I've spent more on ads these last three months and got fewer enquiries. What should I change?
Analytics
I'll set July to September against April to June.
Meta Ads · spend 1.2 s
Google Ads · spend 1.2 s
Google Analytics 4 · contacts by source 0.7 s
Ad spend is up 30% and enquiries are down 15%. Portals, Google Ads and direct visits are where they were, so it isn't them. What fell is Google search: 210 enquiries down to 78.
Before the site, the ads. I'll match each enquiry against the CRM to see who booked a viewing.
Agency CRM · booked viewings 0.6 s
Meta lead forms bring the cheapest enquiries, €20 each, but only 8 of 160 booked a viewing: €400 a viewing. On Google Ads it is €100.
Now the site. I audit it from outside, with no access to anything, and check it against your Search Console.
Site audit 0.7 s
PageSpeed · real visits 0.9 s
Google Search Console · positions 0.3 s
I checked 1,280 addresses. 380 sold listings return an error, and so do 214 old-site addresses Google still knows.
On a phone, a listing page takes 6.1 seconds to show its main photo. Google calls anything over 4 slow.
The area pages moved to new addresses with no redirect, and fell from Google's first page to the third.
You're paying for enquiries that never book, and the new site lost you the ones Google used to send.
What I'd do
- Move €2,000 a quarter from Meta lead forms to Google Ads search.
- Redirect each sold listing to its area page and each old address to its new one, and compress the photos.
- Every Monday I'll audit the site again, and tell you if a page breaks.
In one answer: ads matched against the CRM, a site audit, Google positions and page speed. Each of those is usually a separate tool.
And then
Restaurant
We're selling as much as last year, but there's less left at the end of the month. Why?
Analytics
I'll put this September next to last September: what came in, what went out, what was left.
Till system · sales 1.5 s
Accounts · monthly costs 1.0 s
Sales are up €500, yet €935 less was left over. Costs rose by €1,435.
I'll split the costs out and check the delivery app commissions.
Uber Eats · payout statements 1.2 s
Glovo · payout statements 1.0 s
Commissions, staff, rent and power have barely moved. That's not it. Nearly all the rise is food.
Now the supplier invoices, one product at a time.
Supplier invoices 0.3 s
It's the octopus. You bought the same amount as last September and paid €1,089 more for it.
I'll set the price of octopus against the price of the dish.
Till system · menu prices 1.2 s
Recipe cards · octopus à lagareiro 1.1 s
On 3 June the supplier took octopus from €9.80 to €14.20 a kilo. The dish is still €19.50. With 450 g in every plate, each one now costs €1.98 more to make.
Less is left because octopus got 45% dearer in June and the octopus dish never changed price.
Since June that has cost you about €4,600.
What I'd do
- Raise octopus à lagareiro to €21.50 in the dining room and €22.50 on the apps. That puts it back where it was before June.
- Ask two more suppliers for an octopus price.
- I'll keep watching the invoices: if a product goes up more than 10%, I'll tell you that day, with the dishes it makes dearer.
In one answer: the till, the delivery apps and the supplier invoices, matched dish by dish. Without it, that's everything exported into a spreadsheet.
Physio clinic
The calendar's full, but we're taking in less money. Why?
Analytics
I'll compare the last three weeks with the three before.
Moloni · invoices 1.1 s
Booking calendar · sessions and no-shows 1.4 s
Revenue is down 14%. Yet bookings are slightly up and the average price is the same.
If the calendar is full and prices are the same, booked sessions aren't happening.
Booking calendar · sessions and no-shows 1.4 s
Right. Up to 20 September, 6 patients a week missed a session. Since the 21st it is 23, spread evenly across all four physios.
I'll split the no-shows by how each patient gets their reminder.
Booking calendar · reminders per patient 0.7 s
Patients reminded by SMS miss as few sessions as ever. Those reminded on WhatsApp went from 5% no-shows to 28%.
Let me check the WhatsApp reminders are actually going out.
WhatsApp Business · messages sent 1.5 s
Booking calendar · change history 0.4 s
None since 18 September, the day the clinic's WhatsApp moved to another phone and dropped its link to the calendar.
Patients are missing more sessions because the WhatsApp reminders stopped on 18 September.
Over three weeks that is 51 lost sessions, or €2,040.
What I'd do
- Reconnect the clinic's WhatsApp to the calendar on the new phone.
- Call the 38 patients who missed a session and haven't rebooked.
- Keep watch: if a day's reminders don't go out, I'll tell you before the next day's sessions.
In one answer: the calendar, no-shows by reminder type and what WhatsApp actually sent. The calendar alone showed the reminders as sent.
Automatic
I've made the changes. I don't want to keep asking, so you tell me if they're working.
Analytics
I can do that on my own, as often as you like. Pick when.
When do you want to hear?
Mondays, 9am
Monday 19 October, 9am. I'm reading the week of the 12th to the 18th.
Google Analytics 4 · contacts by source 0.7 s
Agency CRM · booked viewings 0.6 s
Google search is coming back: 9 enquiries this week, 6 the week before, 5 a week in September. 3 of the 9 have already booked a viewing.
Google Ads got the money taken out of Meta. Let's see what it bought.
Google Ads · spend 1.2 s
It spent €330 this week, nearly double September, for 6 enquiries and 2 viewings. Each viewing cost €165, against €100 last quarter.
Google Ads · search terms 1.3 s
With the bigger budget, the ads began showing on searches for other cities. €140 went on people house-hunting in Porto, Gaia and Lisbon, and not one enquiry came of it.
Google search is recovering. But nearly all the money moved to Google Ads is going on searches outside Braga.
That's €140 a week with no enquiries, about €1,800 a quarter. Limiting the ads to the Braga area fixes it.
I send it all by email, with a link to the detail. You can change any of this whenever you like.
What I watch
- Enquiries and booked viewings, by source, against the week before.
- What each booked viewing costs, ad by ad, and ads on listings already under offer.
- The site, every hour: broken pages and the contact form.
- Where the area pages rank on Google.
It runs on its own, whenever you choose. Alerts only arrive when something breaks.
